Norlat Manufacturing: scaling capacity without losing control
A scaling manufacturer watched lead times grow as systems fragmented. Mingrui delivered end-to-end process redesign and stack integration, cutting delivery lead time by 38%.
Average delivery lead time reduced (demo data)

Fragmented systems during capacity expansion; lead times kept growing
End-to-end process redesign and technology stack integration
Background
Norlat Manufacturing (fictional) doubled capacity in two years, but orders, scheduling, procurement and QA lived in four disconnected systems. Every expansion made lead times longer, not shorter.
What we did
- Redesigned the order-to-delivery mainline end to end, removing 11 duplicated approval steps
- Connected the four systems' critical data through a middleware layer instead of a rip-and-replace
- Set up a weekly operating cadence and metrics built around lead time
Result
Average lead time dropped 38% within six months (demo data), and for the first time the expansion plan ran ahead of promised delivery dates.
